Phase 0 · Qualify Confirm the engagement is a fit

What we do

Check the tools in scope, data availability and who decides. Write the scope note.

What you do

Name approvers. Confirm the data access route.

Produces

Scope note: questions, tools in scope, shapes bought

Phase 1 · Discover Understand the business and collect the data

What we do

Interview owners. Collect exports and configuration. Build the context file and the coverage map.

What you do

Give access. Join interviews. Confirm what each rule means.

Produces

Context file (eight sections) and coverage map

Exit check

Owners confirm the context. Coverage is accepted

Phase 2 · Audit Find where captured signals fail to reach decisions

What we do

Build the decision register. Run the Analyst. Verify every finding, label its evidence and size its value.

What you do

Answer rule questions within the agreed window.

Produces

Decision register, finding cards, readout

Exit check

Gate 1: the client chooses which findings to pursue

Phase 3 · Strategy Decide what to do about the chosen findings

What we do

Write options with trade-offs, CRO initiatives and an instrumentation plan. Commission research briefs where useful.

What you do

Review the options. Choose a direction.

Produces

Strategy roadmap with effort and value ranges

Exit check

Gate 2: the client chooses a direction

Phase 4 · Specify Turn the direction into buildable work

What we do

Write PRDs with metrics, acceptance criteria and a tracking spec. Build the project plan and tickets.

What you do

Review the PRDs. Assign owners. Commit capacity.

Produces

Handoff pack

Exit check

Gate 3: the client approves the pack

Phase 5 · Govern delivery Keep the brand’s build on plan

What we do

Phase 7 · Close or continue Hand over and decide what next

What we do

Write the close-out report. Hand over the context file and artifacts. Propose the retainer.

What you do

Decide on the retainer.

Produces

Close-out pack

Exit check

The client signs off or renews

### Agree how we work together

The founders consult part-time, so work runs asynchronously with fixed weekly touchpoints.

Touchpoint When Purpose

Kickoff Start of phase 1 Confirm scope, owners and the data plan

Gate call At Gates 1, 2 and 3 A recorded client decision

Outcome review After the agreed outcome window Verdict, limits and next action

Monthly review During a retainer Findings, dismissals, coverage and change notices

### Prepare for the consulting engagement

- Exports and configuration for the tools in scope.
- An owner who can explain the rules in each tool.
- Named approvers for each gate.
- Signed data terms.
- A delivery owner on the brand’s side.

### Review our consulting safeguards

- One artifact set across all tracks: the same templates, IDs, evidence labels and gate records as the full system.
- Log founder hours, model spend, edits and gate outcomes on every case. They become the examples each agent is judged against.
- Automate a step only when it has repeated across cases with the same shape and its manual time is a measurable cost.
- The founders do not build, design or test for the brand.
- Each phase ends with a written exit check before the next begins.
- Access is read-only. The founders never change a brand’s systems.
- A finding the brand has not confirmed is labelled a hypothesis, and every finding states its limits.

### See how scope and blockers are handled

What happens when plans slip
If this happens Then

Data is not provided by the agreed date The engagement pauses. Scope narrows to the sources received, and findings are labelled limited coverage.

Use of a signal cannot be proven Reported as a coverage gap that names the missing source. Never a finding.

The client cannot decide at a gate Logged as deferred with the evidence kept. The clock stops.

A finding changes after approval The affected gates reopen. The others stay.

The brand team slips Logged as a risk with options: re-scope, defer or add capacity. The founders do not build.

The client asks the founders to execute Handled as a separate scope with explicit agreement, or declined.

The outcome is inconclusive Reported as inconclusive with its limit. No claim is made.

### Why focus on three modules?

Most teams already have tools that record commercial signals. Track B focuses on the missing layer between those signals and a usable decision: organized context, reviewed findings and targeted monitoring. The engagement is scoped rather than requiring the entire ROQIVA platform.

Specialist agents shown elsewhere illustrate the wider methodology and ROQIVA architecture. Track B is a scoped modular engagement, not access to the full agent platform.

### Understand the findings review process

MESHHETU reviews outputs as defined in the engagement. A signal without adequate evidence is a gap or hypothesis, not a confirmed finding. Any alert routing is configured to the agreed scope.

### Agree a useful review cadence

Agree a useful review cadence
Cadence What happens Who

Where configured Scoped monitoring checks and alert delivery The configured module

Each agreed refresh Approved sources are reviewed and new findings are evaluated MESHHETU reviewer

As scoped A consultant reviews findings before delivery MESHHETU reviewer

Monthly A review call: findings, dismissals, coverage, change notices. A paid add-on A founder and the brand PM

At agreed intervals Context, detector scope and operational controls are reviewed Context owners and MESHHETU

### Measure the intelligence that matters

Measure the intelligence that matters
Signal What it tells us

Source coverage and freshness Whether findings can be trusted

Findings accepted, deferred, dismissed, with reasons Whether detectors fit the brand

Time from finding to decision Whether the brand uses the output

Alert precision Whether alerts are worth reading

Brain sections confirmed within the review window Whether context is current

These signals show whether the scoped intelligence remains useful; reporting frequency is agreed with the client.

### Prepare the approved inputs

- Read-only access or exports for the sources in scope.
- A named brand PM and a context owner for each section.
- Source owners available to confirm mappings.
- Signed data terms and inference consent.
- The first three decision-register cases chosen.
- A destination chosen: Sheets, Slack or tickets.
- A founder assigned as reviewer.

### Hold to six working rules

- Findings reach the brand only after founder review, until evals hold.
- Credentials are read-only. MESHHETU never changes a brand’s systems.
- Every finding states its evidence label, coverage and limits.
- A source that is not active is limited coverage, never healthy.
- A brand’s data is never used to build another brand’s context. Platform playbooks hold no tenant data.
- The Brain’s content belongs to the brand and exports on request.

### See how reliability and limits are handled

What happens when plans slip
If this happens Then

A source goes stale A limited-coverage banner appears. Claims that need it are blocked. The owner is notified and the cursor does not advance.

The brand stops reviewing findings The inbox ages, reminders go out and findings expire as deferred. It is raised in the monthly review.

A burst of false findings The detector is paused with a flag, its band is reviewed and the rule is corrected.

The model provider is down Runs queue and the Monitor continues. Review is delayed and the brand is told.

The brand disputes a finding The evidence is shown and the fact stays conflicting until the owner sets precedence.

The brand wants action in its systems Out of scope. It becomes a Track A project or moves to Track C.

The brand will not accept hosted data Moves to Track C.

### Control change to an approved slice

A change that alters behaviour, scope or a requirement is material: it gets an impact statement, the sponsor approves it, the PRD version moves and the slice is accepted again. A wording change does not.

### Meet three conditions before starting

- Track A delivered first, so the decision register and the first findings exist.

### Hold to five working rules

- The acceptance tests are the contract. A slice is done when it passes them.
- No brand data leaves the brand’s accounts.
- The brand pins every release. Skills and prompts change only through the eval gate.
- Brain first: no later slice starts before the Brain slice is accepted.
